Which to start with first, organic visibility or paid advertising?

4 min read

Almost always organic. The reason is simple: paid distribution does not turn a bad video into a good one. It only buys a bad video more viewers and makes the loss arrive faster. When the same video already works organically, the ad budget starts multiplying something that demonstrably exists.

The organic feed is the only place where you get the market's genuine reaction without media cost. Distribution on TikTok, Reels and Shorts works so that every post is first shown to a small group of people who do not follow you. It is effectively a free cold-audience test, and it happens every single time you press publish.

The short answer

Build organic production first, pick out the videos that clearly work, and only then put ad money behind them. In this order, paid advertising is a scaling tool. In the wrong order, it is an expensive way to find out that nobody is interested in your message.

There are exceptions to the rule. Most Finnish consumer brands are not among them.

Why organic is a free test lab

Short-form video platforms distribute content based on interest, not follower count. The platform shows the video to a small test group and watches what happens: do people watch past the opening, do they rewatch it, do they save it, do they share it. If the signals are good, distribution grows. If not, the video dies at a few hundred views.

The essential point is that paid distribution optimises on practically the same signals. The ad algorithm looks for people who react to the creative. When a video has already proven itself with a cold audience, the ad platform gets good data straight away and does not have to spend the first few hundred euros working out whether this is worth showing to anyone at all.

Organic testing costs only production time. The same test in an ad account costs production time plus media budget. If you need ten different hooks to find one that works, the difference is big. We wrote separately about the relationship between ad budget and agency fee in the article how much social media marketing costs.

What organic tells you that the ad account does not

The ad account tells you which ad version brought clicks. The organic feed tells you why.

The viewer drop-off point is the first thing to read. If people disappear within the first few seconds, the problem is the hook, not the product. If they stay for the opening but leave halfway, the story does not hold. If they watch to the end and nothing happens, the call to action is missing or in the wrong place.

The comment section is market research without the research invoice. The same objections keep coming up: is this too expensive, does this actually work, can you get it in Finland, does it last. These are directly the topics of the next videos and later the angles for ads. You never get this from the ad account, because comments there are often hidden or switched off entirely.

Saves and shares tell you which videos people find useful or worth sharing. They are usually the best ones to put ad money behind, because they work even when the viewer is not in a buying mood.

What paid does that organic cannot

Paid advertising solves three things that organic cannot solve with any amount of production.

Timing. Organic visibility arrives when the platform decides. If you have a Black Friday, a launch or a season with a date on it, you need a channel you can switch on when you want.

Repetition to the right person. Organic reaches a broad and random audience. With paid, you can put the same message again in front of the people who visited your online store, watched a video to the end or abandoned a cart.

Volume without increasing production. One video that works can be shown to hundreds of thousands of people without you making a hundred more videos. This is the whole point of paid advertising, and we explain it in more detail on the page paid advertising for businesses.

The order in which to build this

The first weeks go into setting up a production rhythm. The publishing pace has to be high enough to produce a sufficient number of tests. One video a week does not produce data, it produces opinions. The practical steps are covered in the article how to start making short-form videos.

After that you look for the winners. The winner is not the video with the most views. It is the video that keeps viewers on screen the longest and that generates comments and saves relative to its view count. One video that spread widely can be a fluke. Two videos made with the same hook that both hold the viewer is already a repeatable formula.

Once the formula is found, do not over-analyse it, replicate it: the same hook with a different product, the same structure with a different speaker, the same claim from a different angle. At this stage it is cheaper to make five variations of a working video than one completely new idea.

Only after this does the ad money go on, and then it goes behind proven videos. While the ad runs, organic production continues, because ad creative wears out and new tests are needed all the time. This is why we sell ongoing channel management rather than individual videos. The model is described on the page short-form video for businesses.

When organic should not come first

If you have a hard date and no time. A launch in three weeks or a season starting next month will not wait for organic distribution to mature. Then you make ad creative as ads and accept that the first tests cost money.

If the target audience is too small. If there are a few thousand buyers in Finland, organic distribution mostly brings the wrong audience. Views grow, sales do not. Targeted advertising and direct sales work better in that case.

If the product does not sell yet anyway. If the online store does not convert the traffic it already gets, short-form video will not fix that. It only brings more people to a page that does not sell.

If production cannot be sustained. Organic needs volume. If the organisation does not have the time, the people or the decision-making for videos to come out weekly, the organic-first model stalls in the second month. Then it is better either to outsource the work entirely or to focus on paid, where less frequent material is enough. The comparison between an in-house creator and a partner is in the article social media agency or in-house creator.

What this has looked like in practice

With Sneak.fi, the first 30 days brought 9.8 million views organically, and when the same creative logic was carried into the Black Friday campaign, RoAS was 8x. The order was exactly this: organic first, ad money behind proven material.

OnePlus Finland's first four posts gathered 131,000 views and organic visibility grew by 650%. The first video got 300% more views than the videos made by the previous partner.

Traveller got over 500,000 views from its first two posts. For the Props app, organic production led to 80,000 app downloads and ten times the engagement. With Hans Välimäki, 41 short-form videos gathered 3.2 million views, and table bookings started climbing.

The common factor in all of these is the same: the production pace was enough to generate enough tests, and the media budget came in only once we knew what was worth amplifying.

Where to start

If you do not know which is the right starting point in your situation, it usually becomes clear in half an hour. We look together at what you have already published, what has happened in the ad account and how fast it makes sense to test in your target audience. After that you will see concretely whether, in your case, you should buy distribution or earn it first.
